Day 32 of the $1M ARR sprint.

Sunday deep work session. Been wrestling with the core problem of scaling an agency while bootstrapped.

Software companies raise $10M, hire specialized engineers, build infrastructure. Simple equation.

Agencies?

Every new client needs more humans. More humans means more complexity. More complexity means you’re managing people instead of building systems.

And we’re neither. We sit at this weird intersection: AI and automation handling hyper verticalized playbooks, humans orchestrating what actually matters.

Thought about hiring someone on a coaching basis today. Then realized the absurdity of it.

Who’s gonna coach us on building something that doesn’t exist yet? We’re not an agency. We’re not SaaS. We’re creating a new category.

AI native service delivery companies.

Every time something breaks, it’s on us to figure it out. No playbook. No mentor who’s been here before. Just us and the problem.

That’s our bootstrapped reality.

Did an exercise today to clarify where to invest our time:

Path 1: Better systems → SOPs so detailed that future team members have perfect knowledge and direction to execute

Path 2: Filtered offers → Verticalize harder on what we do exceptionally well

The answer it both. Has to be.

We’re still in 0 to 1 phase despite the metrics looking good. Yes, retention is exceptional. Yes, upsells are growing. Yes, revenue compounds month over month.

But October showed us something. We added $250K ARR but can we replicate that every single month without breaking delivery? And where is the limit?

“Without breaking delivery” means we know exactly how we’ll do it. Not assuming. Knowing.

Been too deep in operational work last 2 weeks for our new offer. Today i’m SOPizing everything to get 10 hours/week back by tomorrow.

Those 10 hours go straight into investing more time in the scaling machine + more content.

Sunday while everyone’s watching football. Balance is basically non existent lmfao. But that’s the price. You want exponential growth? You work when others rest.
